A growing environmental engineering firm was generating leads from everywhere at once (LinkedIn outreach, conference booths, attendee lists, partner enrichment, website forms, bulk imports) and converging them nowhere. We turned that pile of disconnected channels into one instrumented pipeline that runs itself between human touchpoints.
The problem
Each channel lived in its own silo. There was no single source of truth for who is in our pipeline and what state are they in. There was no email infrastructure to nurture cold prospects at scale, and reply handling was entirely manual. Automated emails could fire on the wrong leads. The same prospect could exist three times under three different sources.
The result was a leaky funnel. Real demand was coming in, but it was fragmented, inconsistently followed up, and impossible to report on cleanly. That's exactly the moment a firm most needs to see its pipeline in order to grow it.
What we built
A single lead convergence engine: every channel flows into one governed CRM, every lead carries a clean origin and a known state, and the right nurture happens automatically, verified, routed, and tracked end to end.

How the system works
One controlled front door. Every lead, whatever its channel, enters a single new-pipeline stage and is tagged with a value from a controlled Lead Source registry. That one field becomes the key that drives drip enrolment, welcome-email logic, and clean reporting.
State by rules, not memory. A lifecycle stage plus a Cold / Warm / Hot rating describes every lead's position. Transitions are rule-based and consistent, so the pipeline reflects reality without manual upkeep.
Deliverability protected by default. No lead enters an email campaign until an automated verification check confirms the address is valid, protecting sender reputation and keeping campaigns from auto-pausing on bounces.
A closed loop with the outreach platform. The CRM enrols leads into the right campaign automatically when their state matches. The system is designed so replies flow back, where an AI model classifies each as positive, neutral, or negative and advances the pipeline stage accordingly, with meeting bookings detected and handed off to a person.
Welcome emails that fire only when they should. Inbound enquiries get an automatic welcome; everything else does not. The trigger is tied to genuine inbound intent, so the firm's first automated touch always lands on the right audience.
Segment-specific nurture. A campaign architecture with a coverage matrix guarantees every drip-eligible lead sits on exactly one sequence: separate tracks for cold prospects, warm conference contacts, an evergreen long-tail, and project-aware outreach fed by a demand-intelligence feed.
Partner and conference channels, unified. Booth captures and partner-enrichment workflows land in the same governed pipeline with the right source and state, instead of bypassing it.
De-duplication built in. Automated detection and resolution across every creation channel keeps one prospect as one record. (The firm asked for this directly, so it's built in, not bolted on.)
Documented for the team. Cheat sheets and role-specific reference guides mean the firm's people can run the pipeline without needing to understand the automation underneath.
